Walk into any education conference and you’ll hear the same word on repeat: innovation. New platform. New pedagogy. New device. New promise that this time, the tool will be the thing that finally changes outcomes.

Still, walk into the supply closet of almost any school and you’ll find the graveyard: interactive whiteboards nobody uses, tablet carts gathering dust, license keys for platforms that were rolled out with fanfare and quietly abandoned within a year.

This isn’t a new story. Ed-tech has been promising to be revolutionary since the radio and film strip. Computers, then MOOCs, then adaptive courseware, then clickers — each one arrived billed as transformational, and each one, largely, left classroom practice looking about the same as before. The pattern is old enough that education researchers now study it as its own phenomenon: promising pilots that never scale, expensive platforms that quietly disappear, and a school system that keeps relearning the same lessons.

Why does this keep happening? After years of building education technology and working inside schools, we’d argue it’s rarely the technology itself. It’s almost always one of a few underlying failures.

Innovation without a problem to solve

The most common failure point is the simplest: the tool arrived before the question did. A school adopts a platform because it’s exciting, because a neighboring district has it, or because a grant made it free — not because a teacher identified a specific instructional problem the tool would solve. When technology is the starting point instead of the ending point, it has nothing to anchor to once the novelty fades.

Real innovation starts backwards: what is the actual instructional gap? Only then does a tool earn its place.

Innovation that ignores the people using it

Even a well-matched tool fails if it lands on teachers as one more thing to do rather than a way to do their existing job better. Technology that adds work without removing any, or that requires teachers to master a new system on top of an already full plate, tends to get quietly shelved the moment the mandate softens. This is a capacity and culture problem, not a technology problem — and it’s often invisible to the people making purchasing decisions two layers removed from the classroom.

Sustainable adoption requires real investment in ongoing training and support, not a single onboarding webinar. Confidence and ownership are built through repetition and mentorship, not a launch event.

Innovation without leadership staying power

Digital strategy that depends on one enthusiastic “champion teacher” or a single administrator’s personal interest is one resignation away from collapse. Without sustained commitment from leadership — and the coaching infrastructure to back it up — even well-chosen tools drift out of use as soon as attention moves elsewhere. Many schools simply don’t have dedicated instructional or technology coaches to keep an initiative alive past its first semester.

Innovation that can’t flex to local reality

Top-down programs frequently arrive as rigid, one-size-fits-all playbooks, even though classrooms are not identical. Innovations spread and stick better when educators are given room to adapt them to their own students and context rather than follow a script written somewhere else entirely. Recent research on scaling educational innovation points to this directly: the lack of systems for sharing what’s actually working means schools keep repeating the same failed experiments in isolation, without ever building on each other’s lessons.

Innovation with no way to measure success

Finally, plenty of initiatives fail simply because no one defined what success would look like before spending the money. Without clear goals and a way to evaluate against them, there’s no way to know afterward whether a tool worked, or where it went wrong, or what should be different next time. The initiative doesn’t fail loudly. It just fades, unmeasured and unmourned.

What this means for how we build

None of this is an argument against technology in education — it’s an argument for a different definition of innovation. The tools that actually change outcomes tend to share the same traits: they start with a real instructional problem, they make a teacher’s existing job easier rather than heavier, they come with real training and support, they flex to the classroom instead of demanding the classroom flex to them, and they’re built with a clear sense of what success looks like from day one.

None of this makes innovation easy, though it’s the difference between technology that becomes a permanent part of how a school teaches and technology that ends up back in the supply closet a year later.
